Pittsylvania County School District (PCSD) embarked on a network switch migration to upgrade its core infrastructure at four high schools. Minimizing disruptions and downtime was essential for supporting classroom technology, administrative tasks, and communication systems. After experiencing challenges with an initial vendor, ATS Group performed a seamless and efficient network switch migration.

About Pittsylvania County School District

PCSD is one of Virginia’s largest districts by geographic size, spanning both rural and suburban areas. With several elementary, middle, and high schools under its umbrella, PCSD is committed to delivering uninterrupted educational services to its students, who rely heavily on its IT infrastructure.

The Challenge: Addressing the Complexities of Network Switch Migration

PCSD’s network migration project aimed to upgrade end-of-life core Cisco network switches at four high schools while minimizing downtime and quickly restoring availability to critical IT services. Initial attempts to complete the migration through other channels were unsuccessful, resulting in extended network outages and frustration for the district’s users and technical staff.

Key project challenges included:

  • Minimal Downtime Requirement: The district’s educational and administrative operations could not afford prolonged disruptions.
  • Complex Migration Scope: Each high school had unique network configurations, necessitating a tailored approach for each location.
  • Initial Planning: Earlier efforts to execute the project faced delays due to unforeseen complications and a lack of alignment on planning and execution from other vendors.

The Solution: A Thoughtful Approach to Network Switch Migration

ATS Group stepped in with a comprehensive approach designed to deliver results with precision and professionalism. Partnering closely with PCSD’s technical team, ATS implemented a well-structured project plan, leveraging its extensive network expertise.

1. Network Analysis and Validation

ATS initially analyzed the existing network infrastructure and validated configurations for the new switches. This step ensured the team understood the current environment and could preemptively address potential compatibility issues.

2. Network Assessment and Documentation

Secondly, ATS performed a thorough network assessment at each high school. ATS created detailed documentation, including site-specific diagrams, labeled cabling, and photos of installation locations. This groundwork laid the foundation for a seamless transition.

3. Detailed Task Lists and Technician Preparation

ATS developed a comprehensive migration task list for each location, customized to account for local constraints and specific needs. The ATS Network Project Manager (PM) equipped field technicians with these tailored instructions and conducted pre-migration briefings to clarify roles and expectations.

4. Onsite Assessments and Communication

The ATS team conducted onsite inspections at all high schools to identify and address potential roadblocks. Additionally, they shared the findings with technicians to refine their plans, ensuring no surprises during the migration window.

5. Seamless Execution

Field technicians arrived at each site well before the scheduled migration time to orient themselves. Guided by the task lists and constantly communicating with the Network PM, technicians precisely executed the migration. Basic network connectivity was verified immediately upon completion, followed by full operational testing in collaboration with PCSD’s technical team.

Further, each migration was completed in 2-4 hours, depending on the complexity of the site.

The Results: Minimal Downtime and a Reliable Network Upgrade

As a result of this effort, ATS Group delivered a flawless network switch migration, earning praise for its professionalism, clear communication, and meticulous planning.

  • Seamless Execution: Chiefly, the migration was executed without unexpected issues or delays, thanks to thorough preparation.
  • Minimal Downtime: Each school experienced only brief interruptions, enabling the district to maintain near-continuous operations.
  • Restored Confidence: With the migration completed, PCSD could shift focus to other priorities and be confident in the reliability of their upgraded network infrastructure.
